I'm curious whether the issue is actual length spent with the characters versus pacing. Two to three hours can be plenty of time to embrace characters in a movie, but then, usually most of a movie's running time isn't spent traversing the setting. Would doubling the run time actually make it easier to embrace the characters, or would tightening the script potentially have the same effect?
