I'm sure there are lots of interpretations of this, but I feel that Hiromatsu didn't know about the plan either. However, with the connection he has with Toranaga, when people such as the generals started speaking up in rebellion, he jumped in and made it between him and Toranaga so no one else had to die in vain. I feel like he realised in that moment and instead, chose to be the sacrifice so that the generals and Buntaro etc wouldn't die and could still serve Toranaga in his grander scheme. Hiromatsu had faith that Toranaga would see things through. If Hiromatsu did not do what he did, the plan may not work because the others would not be convinced of Toranaga's defeat. Whether Hiromatsu follows Toranaga to death in Osaka or dies here to put this plan into action, both would likely end with his death...except one is really the ultimate sacrifice with a much bigger impact. I think you see it in Hiromatsu's eyes when he commits to his actions and in return, you see it in Toranaga's eyes as he has to keep up his front and stand by the ruse. What spectacular acting from these two!

He then told the journalists and crew that he don't need it and they all was very impressed :)
