I've got an easy way to change it so the horrible stuff happens at the school but none of the good teachers are complicit: have the good teachers fired and replace them with evil teachers. It's so simple, and hell as I was writing that I realize "Why not have the good teachers lead the resistance?" After all they got fired so why don't they secretly work against the school? That way the teachers can still show up at the battle of hogwarts.
